VAMED: Defining the 2030 Vision for a $1 Billion Healthcare Company

VAMED, a portfolio company of the publicly-listed Fresenius, generates over $1 billion in annual revenue. The company operates across the hospital infrastructure supply chain, from constructing new facilities to their ongoing operation and maintenance. VAMED is dedicated to enhancing healthcare delivery through innovative solutions and comprehensive management services.
Situation
We were engaged by VAMED's executive team in Germany, the company's largest market. They sought to define a 2030 Vision that would unify the various strategies of its operating units, which had been established independently without a cohesive guiding vision. The executive team was newly formed, requiring relationship-building and trust development. Additionally, while the heads of the operating units were skilled strategists and operators, they were too entrenched in daily operations to effectively craft a forward-looking vision. That's where Zendog Labs stepped in.
Actions
We began by conducting interviews with each member of the executive team to build rapport and understand their perspectives on the project. This allowed us to gain insights into their respective business units and their views on the parent company in Vienna, Austria.
After the interviews, we prepared and presented an initial report summarizing our key takeaways, identifying opportunities for improved collaboration, misaligned expectations, and other significant findings (details of which remain confidential).
We then facilitated multiple workshops at the executive teamβs headquarters in Berlin. These workshops aimed to foster team cohesion while collaboratively defining a vision for the holding company, drawing on the strategies of the operating units.
Following the workshops, and through various updates and reports, we delivered a unified vision document outlining the 2030 vision for the holding, alongside a change management and communication plan for effectively introducing this vision across the organization.
Results
Beyond establishing a new vision for the holding and its operating units, the project achieved two primary outcomes:
Enhanced Team Cohesion: The workshops helped the executive team build empathy and relationships, leading to more effective collaboration in daily operations.
Shift to Visionary Thinking: We successfully transitioned the executives from a tactical mindset to a strategic, big-picture perspective, leveraging our expertise in venturing where inspiring vision-setting is a core competency.
